Start with a quarterly manager conversation. A leave total tells you where to look; the employee's workload, upcoming plans, and experience getting requests approved tell you what to do next.
Track unlimited PTO as access to a benefit¶
Track dates and decisions so you can see whether people can actually use the benefit. Keep completed time off separate from approved future bookings and pending requests. A useful review asks who needs help arranging a break, whether managers apply the same standards, and where coverage keeps becoming an obstacle.
Tell employees exactly what you record: leave type, dates, duration, request status, and the decision. Explain who reviews it and why. That makes the process easier to trust than a dashboard whose purpose nobody has explained.
Use the same request path for the founder and the newest hire. An informal agreement that never enters the calendar can make a busy employee appear available and make the quarterly review incomplete.
Copy this quarterly break review template¶
Review completed vacation at quarter end, then assign a practical next step to every unresolved concern. Use the worksheet below in a manager meeting rather than publishing a team leaderboard. The thresholds are suggested conversation triggers; they don't create a minimum entitlement, a maximum allowance, or a finding about someone's health.
Copy these columns for your July–September review:
| Employee / manager | Context | Completed vacation this quarter | Last completed break ended | Future or pending dates | Next action / owner |
|---|---|---|---|---|---|
| Alex / Maya | Established employee | 0 days | June 30 | Nothing booked | Maya identifies cover and offers dates. |
| Morgan / Maya | Established employee | 4 days | August 14 | Approved November break | Confirm the handoff; no underuse conclusion. |
| Sam / Lee | Started September 15 | 0 days | Not yet recorded | Discuss first planned break | Lee explains the process; don't compare with a full-quarter employee. |
At the September 30 cutoff, Alex's last break ended 92 days ago. Morgan's ended 47 days ago, and Sam has been employed for 15 elapsed days. Those contexts call for different conversations even when two people have the same zero-day total.
| Review trigger | What to ask | Action to record |
|---|---|---|
| Zero completed vacation days and nothing booked | Is workload, uncertainty, or missing cover stopping a request? | Manager agrees on a coverage plan and a follow-up date. |
| More than 90 days since the last completed break | Would a longer break help, and what needs handing over? | Offer feasible dates; employee chooses whether to request them. |
| Request pending more than seven calendar days | Which decision or approval step is still outstanding? | Assigned approver resolves it or explains the next step. |
| Repeated cancellations or denials | Are the same projects or managers preventing leave? | Ops lead reviews the reasons and fixes the recurring coverage issue. |
Keep the follow-up about the employee's ability to take time off. A zero doesn't prove burnout, and a larger total doesn't prove someone is less committed.
Count completed breaks separately from future plans¶
Use request dates to work out what actually happened during the quarter. An approved booking for next month is evidence of a plan, not evidence that the employee has rested already. Keep that future booking visible alongside the completed total so the manager can support the handoff rather than chase another request.
In Cabana, unlimited balance replies count approved leave under used this year and show pending days separately. Approved future requests contribute to that used figure. Don't copy it directly into the worksheet's completed-vacation column.
Review the request dates in Reports or its Export CSV output. Exclude canceled and denied requests, separate future dates, and allocate a break that crosses the quarter boundary to the dates inside the quarter. Confirm any changed plans with the employee.
Make approval standards visible across managers¶
Agree on the reasons managers use to approve, propose alternatives, or deny a request. Apply those reasons consistently across comparable roles, while accounting for actual work and coverage. An unlimited PTO tracker becomes useful when it exposes a repeated obstacle and helps the business remove it, rather than merely recording another denial.
Review the explanation, not just the outcome. “Launch week; two qualified backups already away” is a specific coverage problem. “You've taken enough this year” creates an undisclosed limit instead of explaining why these dates don't work.
When a manager keeps postponing leave, give that manager an action too: train a backup, move a deadline, or redistribute the handoff. The employee shouldn't have to solve a permanent staffing shortage every time they request vacation.
Keep an unlimited allowance distinct from coverage rules¶
Use unlimited to describe the absence of a fixed annual bank, then explain the scheduling process separately. Employees still need to know where to request dates, who decides, and how coverage is assessed. A restriction on how many teammates are away together is different from an annual limit on one person's leave.
Cabana's Unlimited (no annual cap) option turns off balance enforcement for that leave type. Approval levels, notice rules, blocked dates, and Maximum teammates away can still affect requests when configured.
For a manager's own absence, arrange approval coverage through the web request form. Cabana can route decisions around approved full-day leave using a delegate or the reporting line, helping other employees avoid waiting for that manager's return.
Preserve the history when changing a policy¶
Keep the old earned balance, the effective date of the change, and the new policy's usage record distinct. That gives employees and payroll an understandable history when the company moves from accrued vacation to unlimited time off. A new policy name alone doesn't explain what happened to time already earned.
For example, California treats earned vacation as wages that cannot be forfeited. Don't promise that changing to unlimited erases an existing balance or settles every exit-pay question. Preserve the transition records and have the final-pay treatment reviewed before implementing the change.
This is general US information, not legal advice.
Use Cabana for the request and usage record¶
Choose Cabana to keep unlimited vacation requests, manager decisions, and approved dates together. Employees use Slack or Microsoft Teams; admins manage the leave rules and records in the web app. The quarterly worksheet remains a manager review you run from those records.

Frequently asked questions
Should we track unlimited PTO?
Yes. Track requests, decisions, and dates so you can plan coverage and see who may need help taking a break. Review completed vacation separately from future bookings. The goal is fair access to the benefit, not an undisclosed annual allowance or a ranking of employees by the number of days they use.
Does tracking unlimited PTO create a cap?
No. Recording time off doesn't itself create a fixed allowance. Explain the purpose of the record and keep any scheduling rules separate from annual usage. Cabana's unlimited option removes balance enforcement for the leave type; configured approval and coverage rules can still apply to the dates an employee requests.
Does Cabana show a remaining unlimited balance?
No. An unlimited leave type shows days used this year and pending days rather than days remaining. Approved future bookings contribute to the used figure, so use request dates when reviewing completed breaks. Employees can check their own summary with `/pto balance` in Slack or `balance` in a private Teams chat.
Can employees request unlimited vacation from chat?
Yes. Employees can use `/pto request` in Slack or send `request` in their private Cabana chat in Microsoft Teams. They choose the leave type, dates, and optional note. Where approval is required, managers receive **Approve**, **Deny**, and **Open in Cabana** actions, with final approval controlling which absences appear on the team calendar.
Does the quarterly template diagnose burnout?
No. The worksheet identifies a reason to talk with an employee, not a medical conclusion. Missing leave records, a recent hire, or an upcoming approved break can explain a low completed total. Ask about workload and coverage, then record a helpful next step rather than assigning a health label or attendance score.
Does Cabana automatically send quarterly underuse reminders?
No. Run the quarterly review from request records and exported report data, using the worksheet to assign follow-up. Cabana handles the underlying requests, decisions, and approved dates; the manager decides who needs a conversation and what practical support to offer. The worksheet isn't an automated underuse notification feature.
